Major Farm Feed Business

Background & Brief

The client, a leading European Farm Feed business, manufacturing and supplying to farms and smallholdings throughout the UK from 14 operating bases. The client operates a large in-house fleet. The scope of the project to carry out a thorough review of the existing operating model and strategic approach. The key objective to identify cost and service improvements through improved execution of daily operational tasks. The client requested a holistic approach including a review of structures, systems and existing initiatives, with the objective to develop a strategy to maintain compliance and deliver continuous improvement. SCALA were requested to complete this within 5 weeks.

Project Approach

  • 1-2-1 meetings held with 37 key individuals across the supply chain, from manufacturing, customer services, logistics and commercial. The aim of these meetings to understand the business, its strategy, culture, processes, and systems. These meeting were held across a number of the clients sites.
  • Extensive data gathering to understand the current operation including volume flows through the supply chain network, current service arrangements & current costs
  • A review of a number of performance areas was undertaken including fleet utilisation, effectiveness of transport planning, KPIs and their effectiveness, fleet maintenance, order fluctuation and order management, and the effectiveness of the clients strategic projects.
  • Benefits & Results

  • SCALA identified opportunities for logistics savings in excess of £2m together with a number of recommendations to deliver other wider business benefits.
  • Recommendations covered cross functional business alignment, order/demand management, transport planning and reporting, logistics systems, fleet management, KPIs and continuous improvement.
  • A clear implementation programme was provided to achieve the recommendation and deliver the savings
  • Final Outcome

    SCALA were engaged to provide an Interim Logistics Director (for a minimum of 12 months) to deliver the SCALA recommendations. SCALA were engaged on a 4 week project to take a more in depth review of the client’s Fleet Management
